How to write a product specification sheet factories can't misread

Most sourcing disasters are not fraud. They are a sentence that meant two different things in two languages. A product specification sheet is how you remove the ambiguity before it becomes 3,000 units you can't sell.

What a product specification sheet actually is

A product specification sheet is a single controlled document that defines what a manufacturer must produce and the criteria you will use to accept or reject it. It sits upstream of the purchase order: the PO commits money, the spec commits physical reality.

The practical test is simple. Hand your spec to someone who has never spoken to you, in a factory eleven time zones away, working in their second language, under pressure to hit a quoted price. If any line leaves them a cheaper legitimate interpretation, that is the interpretation you will receive — and they will be right, because you wrote it.

A quotation sheet, a tech pack and a bill of materials are all subsets of this. A spec sheet is the version that also states how conformity gets measured.

The eight fields every spec sheet needs

Category doesn't change the structure much. Electronics, apparel, home goods and packaging all need these eight blocks; only the vocabulary inside them changes.

Product name & SKU

One canonical name plus your internal SKU. Factories run several of your products at once; a shared name is how a quotation, a sample and a purchase order stay linked.

Materials & grades

Never write a material without a grade or a named standard. 'Stainless steel' covers alloys that cost 40% apart and corrode differently. Name the grade, the standard body, and any coating or treatment.

Dimensions & tolerances

Every critical dimension needs a ± tolerance. If you omit the tolerance, the factory chooses one, and it will be the one that is cheapest to hold. Mark which dimensions are critical to fit or function.

Colors & finishes

Use Pantone or an approved physical sample, and state the acceptable variation. Screen colors and RGB values do not survive a dye house or an injection molder.

Packaging & labeling

Specify inner pack, master carton, carton dimensions and weight, drop-test expectation, barcode placement and country-of-origin marking. Packaging is where landed cost quietly inflates.

State the order quantity you are quoting, your MOQ tolerance, incoterm and target FOB or EXW price. A price without an incoterm is not a price.

List the marks you need and, critically, who pays for testing and which lab issues the report. Name the exact regulation, not just the acronym.

Quality standard & AQL

Define the inspection standard you will accept the goods against before production starts, not after. Include your defect classification: critical, major, minor.

Tolerances: the field importers skip most

Nothing is manufactured to an exact number. Every dimension arrives inside a range, and the only question is who chose the range. When you write "120 mm" the factory reads "120 mm, more or less" and sets the tooling to whatever their process holds cheaply — often ±2 mm on a part that had to mate with a lid at ±0.3 mm.

How to set a tolerance you can defend

Start from function, not from precision. For each dimension ask what it touches: a mating part, a retail shelf, a shipping carton, a human hand. Dimensions that touch something get a tight tolerance and a "critical" flag; everything else gets a general tolerance note so you are not pricing precision you don't need.

  • Critical dimensions — call out individually with ± values, and say what they mate with.
  • General tolerance note — one line covering everything else, e.g. "all unspecified dimensions ±1%, max ±2 mm".
  • Soft goods — apparel and textiles use a graded measurement chart with per-point tolerances, plus shrinkage after wash.
  • Weight — specify net weight with a tolerance too; weight is where material substitution shows up first.

Tight tolerances cost money. Asking for ±0.05 mm on a decorative surface is how a reasonable quote becomes an unreasonable one, so spend precision where function needs it.

AQL levels and defect classification

AQL — Acceptable Quality Limit — is the standard (ISO 2859-1) that turns "good quality" into a number. It defines how many units an inspector pulls from your shipment and how many defects that sample may contain before the lot is rejected. Agree it before production, because after production it becomes a negotiation you will lose.

Classify defects first

  • Critical — unsafe or illegal to sell. Sharp edge, electrical hazard, missing safety mark. Tolerance: zero.
  • Major — a customer would return it. Wrong color, non-functioning button, out-of-tolerance fit.
  • Minor — cosmetic, unlikely to trigger a return. Faint scuff on a hidden surface, slight print offset.

Choosing your levels

General consumer goods commonly run critical 0 / major 2.5 / minor 4.0 at Inspection Level II. Tighten to major 1.0–1.5 for high-value, regulated or safety-sensitive items. Loosening beyond 4.0 on majors is rarely worth the unit-price saving.

State the sampling plan, the inspection stage (during production, pre-shipment, or both), who books the inspector, and what happens on failure — sort, rework, re-inspect at supplier cost, discount, or reject. That last clause is the one that gives your spec teeth.

Communicating the spec to an overseas factory

A perfect English spec sheet read by an engineer working in Mandarin is still a translation risk. The lines that fail are the ones English handles loosely: "about", "similar to", "standard", "as per sample", "high quality".

  • Write bilingually. Put English and Simplified Chinese side by side in the same document so the person on the floor and the person on email are reading the same row.
  • Prefer numbers and standards to adjectives. A grade code, a Pantone number and a test standard survive translation. "Premium" does not.
  • Attach visual references. Sketches, sample photos and annotated competitor images resolve what prose can't — but always pair an image with the measurement it is meant to show.
  • Version the document. Date and revision number on every page. "The latest spec" is not a document.
  • Get explicit confirmation. Have the supplier confirm each section and sign, rather than replying "OK, no problem". A signed acknowledgement is what you point at when a shipment arrives wrong.

Frequently asked questions

What is a product specification sheet?

A single document defining exactly what a manufacturer must produce — materials and grades, dimensions with tolerances, colors, finishes, packaging, labeling, certifications — together with the quality criteria used to accept or reject the shipment.

How is it different from a tech pack or a BOM?

A bill of materials lists components and quantities. A tech pack (mostly apparel) adds construction and measurement detail. A specification sheet covers both and adds the acceptance criteria — the inspection standard and defect tolerances you will enforce.

Who writes it, the buyer or the factory?

The buyer. Factories will happily produce to their own spec, and it will be the spec that is cheapest and easiest for them to build. Their engineering feedback is valuable; their authorship is not.

What AQL level should I use?

Critical 0, major 2.5, minor 4.0 at Level II is a reasonable default for consumer goods. Tighten majors to 1.0–1.5 for high-value or safety-sensitive products.
